AI Found Your Website. It Has No Idea What You Do.

The short version:

  • AI can access your website. It can crawl every page. But when a buyer asks an AI platform what your company does, the answer is so generic it could describe half your competitors.

Why This Matters to Your Revenue

73% of B2B buyers now use AI tools in their purchase research, according to the Augusta CEO multi-source analysis published in March 2026. These are your buyers. They're asking ChatGPT, Gemini, Claude, and Perplexity about firms like yours.

When AI returns a generic response like "a consulting firm that helps companies improve operations," your potential buyer learns nothing that distinguishes you from a thousand competitors. They move down the list.

GoodFirms' 2026 research found that AI-referred traffic converts at 14.2%, compared to 2.8% from Google organic search. That's a 5x conversion advantage. But that lift only happens when AI has real facts to cite about your business.

The UNDERSTAND layer is where that 5x advantage lives or dies.

Meet Harbor Strategies

To make this concrete, let's follow a fictional firm through the entire article.

Harbor Strategies is a 15-person management consulting firm based in Portland, Oregon. They specialize in supply chain optimization for mid-market food and beverage manufacturers with $30M to $300M in annual revenue. Their founders, James Chen and Patricia Goldstein, previously led supply chain programs at Unilever and Nestlé. The firm has worked with 28 clients and publishes original research on cold chain logistics.

When given a prompt like "tell me about Harbor Strategies and what it's known for" with all those facts at its disposal, this is what AI should say:

"Harbor Strategies is a supply chain consulting firm that specializes in distribution network design and procurement optimization for mid-market food and beverage manufacturers."

But three times out of four, this is more likely to be the response: "Harbor Strategies is a management consulting firm that helps companies improve their operations. They work with mid-market companies and offer strategic advice across various industries."

It's a response that could describe any consulting firm in any city and never really answers the heart of the user's question.

That gap is the UNDERSTAND layer.

Facts, Vibes, and Hallucinations

Here's a phrase that was all the rage in early 2024 articles, but has gradually fallen out of favor: "ai hallucinations." I associate it visually with early AI image attempts that gave people four arms or 12 fingers. There were thousands of funny AI hallucination memes created around those errors and others.

But it's not always the right word for what's happening today. And the effects it can have on your website traffic and business bottom line are anything but funny.

When my AI assistant and I were discussing the research for this article, she said, "I'd argue 'Hallucinations' is the better hook (readers know the word, it's searchable, it has emotional weight) but the in-text breakdown should stay Fact/Vibe/Wrong because 'Wrong' is more precise (hallucination implies AI invented something; Wrong includes AI pulling outdated or misattributed info)."

When I sat back and thought about what I first perceived as her fussiness over a simple choice of words, I realized she really needed to be that precise in every one of her word choices to make sure she was accurately answering the intent of my query.

And I realized the exchange was a perfect example of our challenge when it comes to getting AI to UNDERSTAND our businesses. AI knows the difference between "wrong" and "hallucination." You have to deliberately teach it which one is more appropriate in each use case.

So here's the diagnostic lens we use to begin AI training. Every statement an AI platform makes about your business falls into one of three categories:

Facts are specific, verifiable, and accurate.

Facts are sometimes add-ons, or something humans absorb and quickly tuck away until needed or challenged. AI uses them to create an entity. Either way, you want them understood because they convey real differentiation.

Vibes are generic statements that could describe your competitor too.

Vibes aren't wrong. They're just "squishy" to a human and useless to AI. They dilute your value proposition in AI responses.

Wrongs are specific but inaccurate.

Wrongs are often more damaging than vibes because they actively mislead buyers. Some wrongs are hallucinations (AI invented a fact). Others are outdated data or misattributed information. The distinction matters for diagnosis, but the damage is the same.

What AI Actually Says About Harbor Strategies AI RESPONSE "Harbor Strategies is a management consulting firm based in Portland that helps companies improve their operations. They work with mid-market companies and offer strategic advice across various industries." DIAGNOSTIC BREAKDOWN Fact: 1 "based in Portland" — correct, but that alone won't differentiate you. Vibes: 3 "management consulting," "improve operations," "mid-market companies" Wrong: 1 "various industries" — they serve food & beverage only.
One fact. Three vibes. One wrong. AI got the city right but missed everything that makes Harbor different.

Our analysis of 120 B2B professional services firms found that three out of four received AI responses containing zero verifiable facts about the business. Not "few." Zero. AI returned vibes for nearly everything: "a consulting firm," "a professional services provider," "a firm specializing in consulting." That's not understanding. That's a placeholder.

The Two Blockers: Why UNDERSTAND Has Gates Too

In our first article explaining our framework, we went deep and explained the ways the FIND layer is binary. You're either accessible to AI crawlers or you're not. UNDERSTAND is different. It lives in shades of grey. But it still has blockers: structural barriers that prevent AI from comprehending your content even after it can access it.

Blocker 1: Time

When you type a question into ChatGPT or Perplexity, something happens behind the scenes that most people never consider. The AI doesn't just search for your question. It deconstructs it.

This is because of the time blocker. AI agents don't have minutes to piece together what your business does from scattered clues across your site. They have seconds.

A single prompt spawns 8 to 12 parallel sub-queries. Research from Semrush and Ahrefs on query fan-out architecture shows that complex questions can generate dozens or even hundreds of sub-queries. Each sub-query fans out to different sources. Results stream back and synthesize into the response you see, all within seconds.

Your website has a narrow window to provide answers. If your content isn't structured for fast extraction (clear headings, self-contained paragraphs, explicit entity statements), AI fills the gaps with guesses. And guesses become vibes.

Blocker 2: Code

The second blocker is how your website is built, not what it says.

Consider two versions of the same content. The first uses semantic HTML: <main>, <article>, <section>, <h2>, <nav>. These tags tell AI what role each piece of content plays. <article> means standalone content. <nav> means navigation. <h2> means a major subtopic.

The second version wraps everything in nested <div> tags: <div class="wrapper"><div class="container"><div class="content-block">. To a human browser, both pages look identical. To an AI crawler, the first is a clearly labeled building with signs on every door. The second is a warehouse full of unmarked boxes.

As The HOTH's 2026 analysis put it, it's much simpler for AI to parse a few dozen semantic HTML tags than several hundred nested div tags. Semantic HTML provides contextual information that divs simply lack.

This matters because AI crawlers don't render your page like a browser does. They read the raw HTML. If your content structure is semantic, AI understands the hierarchy and relationships. If it's div soup, AI sees flat text with no structural meaning.

Why AI Defaults to Vibes

AI platforms don't hallucinate about your business out of carelessness. They default to vibes because of how they're built and trained.

Training data gaps. Most large language models are initially trained on web content through 2023 or 2024. If your website was built or substantially revised after that, the model may have outdated information or none at all. When a model encounters a blank, it generalizes. "A consulting firm." Generic beats wrong. That's a safety mechanism.

No structured entity signals. AI platforms perform best when information is formally marked and organized, not buried in prose. Schema markup (the standardized code that tells AI platforms what your content means) is the clearest example. Only 1 of the 120 companies in our research had FAQ schema on their website. One. This is among the most valuable schema types for AI extraction, and nearly every firm ignores it.

Why AI Defaults to Vibes: Four Failure Modes Most B2B sites have at least one dark tile. Entity Signals is the most common gap. 1 Training Data Gaps Models trained on content through 2023-2024. If your site changed since then, the model has outdated info or none at all. Generic beats wrong. That's a safety mechanism. 2 No Entity Signals No schema markup to formally identify what your business is. Only 1 of 120 firms had FAQ schema. One. The most common gap in B2B. 3 No Authoritative Source A fact mentioned once in a blog post is too weak to cite. Repeated across about, services, case studies, and bios = authoritative. Repetition across pages builds confidence. 4 No Entity Clarity AI needs: category, audience, location, services, differentiator. Most B2B sites are vague because they assume context. "Digital transformation" = noise to AI.
Four independent failure modes. Most B2B sites have at least one dark tile.

No authoritative source to pull from. If a fact about your business appears once, casually mentioned in a blog post, AI may treat it as too weak to cite. If it appears consistently across your about page, service pages, case studies, and leadership bios, AI treats it as authoritative. Repetition across pages builds confidence.

Absence of entity clarity. AI needs to understand what category your business belongs to, who you serve, where you're located, what you do, and what makes you different. Most B2B websites are vague on these points because they're written for audiences assumed to already know the context. "Helping enterprises navigate digital transformation" makes sense to an industry insider. To an AI model, it's noise.

These aren't failures of AI. They're failures of websites to provide information in a format AI can process.

You Have to Become an AI Trainer

Here's where UNDERSTAND differs fundamentally from traditional SEO.

In SEO, you optimize for an algorithm. You study what Google rewards, and you align your content with those signals. Keywords, backlinks, page speed, mobile responsiveness. The algorithm is the student; you're teaching to the test.

With AI visibility, the dynamic shifts. You're not optimizing for an algorithm. You're training a model. You're providing the structured, consistent, specific information that AI needs to build an accurate representation of your business in its knowledge base.

Humans contextualize subjective data through years of experience. A VP of Marketing at a food manufacturer reads "supply chain optimization" and immediately understands the implications for their cold chain, their procurement process, their distribution network. AI can't make those leaps. It needs to be told explicitly.

That's what structured data does. Schema markup, semantic HTML, consistent entity descriptions across pages: these aren't technical SEO tasks. They're AI training data. Every page on your site either teaches AI something specific about your business or teaches it nothing.

Kevin Indig wrote in the "State of AI Search Optimization, 2026" that content with definitive language achieves a 36.2% citation rate in AI responses, compared to 20.2% for hedged or vague language. That's a 79% citation lift just for being specific. Definitive statements like "We specialize in cold chain logistics for CPG manufacturers" train AI. Hedge statements like "We may be able to help with various supply chain challenges" leave AI guessing.

What AI Needs to Understand Your Business

AI models need clarity on seven core entity dimensions. These are the building blocks that determine whether AI describes your firm with facts or vibes.

When a website communicates these seven dimensions clearly across multiple pages (about page, service pages, case studies, leadership bios, blog, schema markup), AI has something to work with. When they're absent or vague, AI guesses. And guesses are vibes.

How Your Website Creates or Kills Facts

Every page on your site either adds facts to AI's understanding of your business or reinforces vibes.

Consistency across pages is where most firms fail quietly. If your About page says you serve "food and beverage manufacturers" and your case studies show tech and finance clients, AI gets confused. It sees conflicting signals and defaults to the safest generalization: vibes.

The Fan-Out Reality: What AI Is Actually Asking About You

If you have the content on the visual layer of the pages mentioned above dialed in and it's backed by a complete structured data layer, you're off to a great start. It's not just the pages on your site that you have to think carefully about though.

Remember those fan-out queries we discussed earlier? The 8 to 12 sub-queries that AI spawns from a single user prompt? Those are designed to grab specific chunks of content from any relevant page.

When a buyer asks Perplexity "Which firms specialize in supply chain consulting for food manufacturers?", the AI doesn't search for that exact phrase. It deconstructs the query into parallel sub-queries, each targeting a different angle.

"Which firms specialize in supply chain consulting for food manufacturers?" A single question becomes 8+ sub-queries, each looking for specific facts. Your site needs to answer them.

Each sub-query is looking for a specific piece of information. Your website needs to answer those specific sub-questions, not just the broad topic.

Surfer SEO's December 2025 research found that 68% of AI-cited pages are outside the traditional top 10 organic search results. Only 25% to 39% overlap exists between Google rankings and AI citations. AI is finding and citing different content than Google rewards.

This means your content can rank nowhere on Google and still get cited by AI, if it answers the specific sub-queries that AI generates. Conversely, your content can rank #1 on Google and get zero AI citations if it doesn't match the fan-out query pattern.

The fan-out architecture means AI is asking very specific questions about your business. Every page that answers one of those sub-questions clearly and with facts is a page that gets cited. Every page that speaks in generalities gets skipped.

From UNDERSTAND to TRUST

Being found is step one. Being understood is step two. But even when AI accurately describes what your company does, a potential buyer still needs to trust what AI says about you.

That's the TRUST layer: do buyers and AI platforms have enough confidence in your authority to act on what they read? Is the information scattered across your own website, or your website and other owned platforms, consistent or contradictory? Do third-party sources corroborate your claims? Does AI cite you with conviction or with hedging?
